Onboarding & Activation Design

Onboarding and activation design focuses on the first days and weeks, when retention is largely decided. We find the activation moments that predict lasting engagement and redesign onboarding so new customers, members and employees reach them.

The challenge

The problem behind the problem.

The first experience with a product, service, membership or job shapes everything that follows. People arrive with motivation and uncertainty in equal measure. If they reach a meaningful result early, they tend to continue. If they encounter complexity, confusion or silence, many quietly disengage. Yet onboarding is often designed as a sequence of welcome emails, feature tours and paperwork that reflects the organization's priorities rather than the new user's goals.

Many organizations also lack clarity about what successful onboarding actually means. They track sign-ups, completed tours or first logins, which say little about whether someone has experienced real value. The behaviors that predict long-term retention, often called activation moments, are frequently unknown or assumed. Without identifying them, onboarding improvements rely on guesswork. Onboarding and activation design starts by finding those moments in the data and then builds the early experience around reaching them.

Our approach

How we deliver onboarding & activation design.

  1. 01Observe

    Experience the first days

We go through onboarding as a new customer, member, patient or employee would, and interview recent joiners, including those who left early. Diary studies capture expectations, confusion and moments of satisfaction across the first weeks. This reveals what new users are trying to achieve and where the current experience fails them.

  2. 02Signal

    Identify activation moments

Using cohort and survival analysis on early behavior, we identify the specific actions and their timing that best predict long-term retention, such as completing a setup step, achieving a first result or connecting with another person. We test candidate activation moments for lead time and stability, and map the paths successful users take to reach them.

  3. 03Design

Design the path to first value

We redesign onboarding to move people toward activation as directly as possible: removing nonessential steps, deferring setup until it is needed, sequencing guidance around user goals, timing prompts to moments of readiness and adding human support where data shows it helps. The motivation, ability and prompt lens guides each change.

  4. 04Test

    Experiment on the early experience

Onboarding changes are tested with A/B tests or controlled pilots, measuring activation rates, time to first value and downstream retention. Guardrails monitor support contacts and early cancellations. Usability testing of new flows catches friction before launch, and results are analyzed by behavioral type to ensure every group benefits.

  5. 05Scale

    Manage onboarding as a system

We build activation dashboards, define ownership across product, marketing, service and success teams, and establish a cadence for ongoing onboarding experiments. Where onboarding involves people, such as customer success managers or managers onboarding new hires, we create playbooks and coaching guides that keep the experience consistent.

Outcomes

What changes.

Teams know which early behaviors predict long-term retention and focus onboarding on them.
New users reach meaningful value sooner and with less confusion.
Early disengagement is detected while there is still time to help.
Onboarding improves continuously through a steady program of tested changes.
Who we serve

Who engages us.

We support product and growth leaders, customer success executives, membership directors, digital health product teams, fitness club operators and HR leaders responsible for new hire onboarding. Clients include software companies, subscription businesses, health and wellness brands, associations and digital health firms. Engagements often begin when early churn is high, trials do not convert, members disengage after joining, or new hires leave in their first months.

Industries

Impact lens

Beyond the balance sheet.

A good first experience respects people's time and intentions. New customers get value from what they paid for, members connect with the community they joined, patients begin programs that improve their health, and new employees feel competent and welcome sooner. Clear onboarding particularly helps people with less experience, confidence or support. We design onboarding that informs and empowers rather than pressures people into commitments.

FAQ

Frequently asked questions.

What is an activation moment?

An activation moment is an early behavior that strongly predicts whether someone will continue using a product or service over the long term. It typically represents the point where people first experience real value, such as completing a first project, attending a first class or connecting a data source. Identifying it requires analyzing early behavior against later retention, not intuition alone.

How is activation different from onboarding completion?

Onboarding completion measures whether someone finished the steps you designed. Activation measures whether they experienced value that predicts continued use. Someone can complete every onboarding step without activating, and someone else can activate without completing the tour. Focusing on activation keeps onboarding centered on user outcomes rather than on the organization's process.

Does this apply to employee onboarding?

Yes. The same principles apply: new employees have early moments that predict whether they become engaged and stay, such as completing a first meaningful piece of work, building a relationship with their manager or feeling part of a team. We use people analytics and research to find these moments and redesign onboarding to reach them.

How quickly can onboarding improvements be measured?

Activation metrics often respond within the first weeks after a change, which makes onboarding one of the fastest areas to test. Confirming effects on longer-term retention takes more time, so we use validated activation moments as leading indicators while tracking retention cohorts to verify that early gains translate into lasting engagement.
