Portfolio Value Creation
Our portfolio value creation work helps sponsors and portfolio leadership move from lagging financials to predictive behavioral KPIs, test growth initiatives before scaling them, and build the capability to sustain results through exit.
The problem behind the problem.
Portfolio monitoring tends to look backward. Monthly board decks report revenue, EBITDA and pipeline, all of which describe what has already happened. By the time a retention problem or a stalled sales initiative appears in the financials, the behaviors that caused it have been in motion for months. Operating partners spread across several portfolio companies need earlier signals, but the metrics companies track are often chosen for convenience rather than predictive value, and they vary so much across the portfolio that comparison is difficult.
Value creation initiatives face a related problem. Pricing changes, new sales motions, customer success programs and digital transformations are typically rolled out broadly on the strength of a compelling plan. Few are tested. When results disappoint, it is hard to tell whether the idea was wrong, the execution was weak or the measurement was misleading. Portfolio value creation grounded in behavioral science addresses both issues: it identifies the behaviors that lead financial results, measures them consistently, and tests initiatives before committing the hold period to them.
How we deliver portfolio value creation.
- 01Observe
Map the journeys that drive value
We map the customer and employee journeys most connected to the value creation plan, using interviews, process observation and review of existing systems. This shows where value is won or lost: the onboarding steps where customers stall, the handoffs where sales and service break down, the decisions that frontline teams make without good information.
- 02Signal
Build predictive KPIs
Using our Behavioral Signals Design methodology, we analyze operating data across often unintegrated systems to identify the conversion points and behavioral types that predict revenue, retention and margin. We then define a small set of predictive KPIs for each portfolio company, with consistent definitions that support comparison and LP reporting across the portfolio.
- 03Design
Design targeted interventions
For each priority KPI, we design interventions using behavioral design, experience design and service design: changes to onboarding, pricing presentation, sales process, customer communications or manager routines. Each intervention is framed as a testable hypothesis with a clear expected effect on the behaviors that lead financial results.
- 04Test
Test before rolling out
Where volume allows, we run A/B tests and controlled pilots to confirm which interventions change behavior before they are scaled across the business. This conserves management attention, protects the hold-period timeline and produces evidence that strengthens board confidence and, eventually, the equity story presented to buyers.
- 05Scale
Dashboards, routines and coaching
Successful interventions are implemented with dashboards that portfolio leadership and operating partners can rely on, operating routines that keep attention on leading indicators, and coaching for executives and managers who must sustain new behaviors. The aim is lasting capability inside the portfolio company, ready to be demonstrated at exit.
Deliverables.
What changes.
Who engages us.
We support operating partners, portfolio operations teams and value creation leads at private equity firms, growth equity investors and family offices with controlling stakes. We also work directly with portfolio company CEOs, CFOs, chief revenue officers and chief customer officers. Common moments include the first 100 days, a mid-hold reset when the plan is off track, standardizing KPIs and LP reporting across a portfolio, scaling a growth initiative that worked in one company, and building a credible performance record ahead of exit.
Industries
Beyond the balance sheet.
Value created by understanding and serving people better tends to last longer than value created by squeezing them. Our portfolio value creation work favors interventions that make products easier to adopt, services more responsive and jobs more manageable. We measure employee and customer outcomes alongside financial ones and steer away from tactics that rely on hidden friction or manipulative design. Companies built this way are more resilient and more attractive to the next owner.
Frequently asked questions.
What makes a KPI predictive rather than descriptive?
A descriptive KPI reports what happened, such as last quarter's revenue. A predictive KPI measures a behavior that reliably precedes an outcome, such as how many new customers complete a key onboarding step in their first weeks. Predictive KPIs give leaders time to act. We identify them by analyzing which early behaviors actually separate customers who grow from those who churn.
Can you standardize metrics across a diverse portfolio?
Within limits, yes. Different business models need different specific KPIs, but most can be organized into a common structure covering acquisition, activation, retention, expansion and team health. We define consistent principles and reporting formats so operating partners and LPs can compare performance across the portfolio while each company tracks the behaviors that matter most for its model.
Is A/B testing practical in a mid-market business?
Usually, though it may look different from testing in a large consumer technology company. Many mid-market tests are pilots across regions, sales teams or customer segments, with careful comparison to a control group. We design tests appropriate to the volume and structure of each business and are clear about how much confidence a given design can support.
How do you work with our operating partners?
We complement operating partners rather than replace them. They bring sector and functional expertise and relationships with management. We bring behavioral science, research methods and experimentation design. Typically we work alongside an operating partner on a defined set of priorities in one or more portfolio companies, transferring methods and tools so the operating team can continue the work independently.
